Order Processing and Purchasing in Machinery Manufacturing: Where AI Saves Time and Where It Does Not

Five AI applications for order processing and purchasing in machinery manufacturing, costed: hours, setup, payback, and where automation does not pay.

The order arrives as a PDF, sometimes as a photo of an order, and someone types it into the ERP system. Line items, quantities, delivery date, delivery address. With the usual typos, which come back three weeks later as a complaint. In the afternoon, the same clerk checks delivery notes against purchase orders and searches an email thread with the supplier for the commitment he made two weeks ago.

Order processing comes up regularly in our survey, but less often than documentation and quotes. What stands out is the reason given: one managing director cites the complexity of the company’s own products, not the number of orders. The time it costs is not the management’s but the clerks’, and clerks rarely have a voice when people talk about time sinks.

Where the time goes

In the reference company with a hundred employees, the five activities around orders and purchasing add up to 52 hours a week. The largest share goes into entering orders and documents, in other words into work where people type up what already exists in digital form.

Order confirmation and master data

The tool reads incoming orders, creates the order and the master data, and only puts the unclear points up for review. It is a project with an interface to the ERP system, not a licence purchase, and in the model it pays for itself after just under a year.

In the model company: 16 hours a week, 45 percent of which can be automated, €21,060 a year. Setup €12,000, running costs €680 a month, payback after 11.2 months. Posting delivery documents and invoices

Recognise documents, match them against the purchase order, post them if they match, report discrepancies. This is classic document processing, and in the reference company it has the longest payback in the whole library, because the document volume at a hundred employees is simply too small. From around six hundred documents a month the calculation looks different, and mandatory e-invoicing is pushing in this direction anyway.

In the model company: 14 hours a week, 45 percent of which can be automated, €18,428 a year. Setup €35,000, running costs €725 a month, payback after 43.2 months. Implementation: dedicated project with an interface to ERP or machine data, 3 to 6 months. Tools: ABBYY Vantage, DocuWare, Microsoft Power Automate. Data protection: needs review, settle the data processing agreement and deletion policy in advance.

Condensing supplier communication

Long email threads in which commitments and deadlines get lost. The tool summarises them, pulls out commitments and deadlines and sends reminders when something is due. Licence, training, done.

In the model company: 8 hours a week, 40 percent of which can be automated, €9,360 a year. Setup €4,000, running costs €180 a month, payback after 6.7 months. Implementation: licence and training, no infrastructure of your own, 2 to 4 weeks. Tools: Microsoft 365 Copilot, Claude. Data protection: not critical, internal data with no personal data involved.

Generating supplier enquiries and purchase orders

For every purchase, the enquiry and order texts are written from scratch. They can be generated automatically from the requirement, the item master and a template. A small lever per transaction, but many transactions.

In the model company: 10 hours a week, 30 percent of which can be automated, €8,775 a year. Setup €4,000, running costs €135 a month, payback after 6.7 months. Implementation: licence and training, no infrastructure of your own, 2 to 4 weeks. Tools: Microsoft 365 Copilot, n8n, Odoo. Data protection: not critical, internal data with no personal data involved.

Checking framework agreements and clauses

Contracts get signed without anyone having read all the liability and penalty clauses. Comparing them against your own clause library produces a list of risks. The time saved is small. The real value lies in the damage avoided, and that does not appear in any calculation.

Data protection: needs review, settle the data processing agreement and deletion policy in advance.

Where to start

Start with the two licence-based applications, supplier communication and order texts. Both pay for themselves in just over six months and need nothing more than a training session. Order entry is the real lever, but it is a project with ERP integration that you only start once the process behind it runs reliably. Document processing only if the volume is right. Anyone who introduces it at a hundred documents a month is buying a machine for a workshop that cannot keep it busy.

How the figures are calculated

All figures come from the calculation model of the use case library, not from the survey. Reference company with 100 employees, 45 productive weeks a year, fully loaded costs of €65 an hour for commercial staff and €85 for technical staff, licences at €45 per user a month. The model counts only working time saved, set against the full costs, and the savings rates are deliberately at the lower end of what is known from projects and studies. No quality gains, no avoided error costs, no effects on lead time. Replace the assumptions with your own figures, and the model calculation becomes your calculation.
